What Leadership Wanted To Know

This investigation was commissioned to answer one core question with three specific sub-investigations. Every hypothesis, query, and finding maps back to these.

Core Question: Why are subscribers cancelling, and what can we do in the first 7 days to prevent it?

Subscriber churn is the single biggest drag on MRR growth. Leadership needs to know where the leaks are, why they happen, and which interventions have the highest ROI within the critical early window.

1 Is there a critical retention cliff, and when exactly does it happen?

We suspect subscribers drop off early. We need to know the exact day(s) of maximum attrition so we can time interventions precisely.

2 Is the cancellation save flow working, and where does it break?

When users initiate cancellation, the product presents a "reevaluate" save offer. We need to know what percentage interact, what percentage are saved, and whether the flow is worth investing in.

3 Does content engagement actually prevent churn, or is it a selection effect?

If engaged users churn less, we need to know if nudging content causes retention — or if committed users simply do both. This determines whether a content-push intervention is worth building.

The Cancellation Save Flow is Effectively Non-Functional

Of 16,366 users who initiated cancellation in the past 90 days, only 387 (2.36%) interacted with the reevaluation/save offer. Of those 387, 344 (88.9%) still completed their cancellation. Net saves: 43 users out of 16,366 -- a 0.26% save rate.

Median time from cancellation_initiated to Cancellation Completed: ~31 seconds. Users are completing the entire cancellation flow — including the save offer — in half a minute. The reevaluation step presents zero meaningful friction. Users either don't see it or dismiss it instantly.

Confounder Analysis (5 Variables Tested)

Scope Limitation Web-Only Measurement: Cancellation events fire almost exclusively on Web (source property = "stripe"): Web 7,465 cancellations (Jan+Feb), iOS 5, Android 3, (none) 23. Mobile users cancel through app store subscription management, bypassing the in-app flow entirely. This does not confound the finding — the save flow IS broken on the platform where it exists — but it means this analysis only covers web cancellations.
Geography (Save Flow by Country, 90-day funnel): Reevaluation rate by country: Germany 5.5%, Mexico 3.9%, Australia 3.1%, UK 3.2%, US 2.1%, India 0.3%. The save flow is universally poor across all geographies. Not a confounder.
Cancellation Type (reason_code on Cancellation Completed): 71.3% of cancellations are self_initiated (26,526 / 37,190 in 90 days). 28.7% are "others" (likely payment failures, involuntary churn). The save flow is only relevant to the 71% who actively chose to cancel. This narrows the addressable universe but strengthens the finding: among users where the save flow could matter, it still only saves 0.26%.
Data Gap Untestable Confounders (Missing Data): Subscription type (monthly vs annual): payment_frequency is not populated on cancellation events. Acquisition channel: [AppsFlyer] channel is empty for 99.6% of users. Plan tier: gp:plan is entirely empty. We cannot rule these out as confounders — they need better instrumentation.

Verdict: No confounders detected among testable variables. The save flow is broken across every geography and for all self-initiated cancellations. Two potential confounders (subscription type, acquisition channel) could not be tested due to missing instrumentation — these are flagged as data gaps, not evidence against the finding.

Recommendation

Redesign the cancellation save experience. Make the reevaluation step unmissable. Personalize the save offer. Test alternative offers: subscription pause, plan downgrade, curated content recommendations. At 0.26%, the current save rate is near-zero — any measurable improvement represents recovered subscribers. Run an A/B test to establish the achievable rate before projecting impact.

Verdict: SURVIVES -- Confidence HIGH. Save flow dysfunction is the cleanest finding in this investigation. All 7 challenges resolved or minor. Recommendation is proportional to evidence.

The Day 1-3 Retention Cliff: 42% of New Subscribers Vanish

Survives Red Team H2 Confirmed

Bracket retention analysis of 38,176 new subscribers shows a dramatic 42 percentage point drop in the first 1-3 days after subscription start. Retention then stabilizes: D3-7 (59.4%), D7-14 (60.1%), D14-30 (61.3%) -- a total range of just 1.9 percentage points over the remaining 27 days.

Confounder Analysis (4 Variables Tested + Data Gaps)

Platform (Stratified Retention Query): W4 retention by platform: Android 67.1% > iOS 63.0% > Web 52.8% > (none) 42.2%. The D1-3 cliff exists on every platform. Platform moderates severity (25 percentage point gap between best and worst) but does not explain the cliff. Not a confounder — controlling for platform does not make the cliff disappear.
Geography (US vs Non-US, Bracket Retention): Multivariate bracket data: US D1-3 retention = 57.2% (n=3,838). Non-US D1-3 retention = 58.2% (n=34,499). The cliff is nearly identical across geographies (<1 percentage point difference at D1-3). At D14-30: US 64.5% vs Non-US 60.9% (3.6 percentage points). Not a confounder.
Cancellation Type (reason_code): 71.3% self-initiated vs 28.7% involuntary. The cliff affects all users before they reach the cancellation decision. Cancellation reason codes do not confound the retention cliff — the cliff happens in D1-3, well before any cancellation action.
Subscription Event Timing: "Subscription Started" may fire at purchase, before app open. Not directly testable with current events — would require a "first app open" event to distinguish. The cliff magnitude (42 percentage points) is too large to be explained by delayed opens alone.
Data Gap Untestable: Subscription type (monthly vs annual): payment_frequency not populated. Acquisition channel: empty for 99.6% of users. Annual subscribers may have lower cliff severity (higher commitment), but we cannot verify.

Verdict: No confounders detected across 4 tested variables. The D1-3 cliff (42 percentage point drop) exists on every platform, in every geography, and is nearly identical for US vs Non-US users. The cliff is structural, not driven by any measured third variable.

Predictive Indicator

Users who are active in the D1-3 window have 58-61% retention through D30. D1-3 activity is the single strongest early predictor of subscriber health identified in this investigation.

Recommendation

Build a "first 72 hours" activation intervention: guided content start, push notifications, personalized quest recommendation. Target: drive users to their first quest_asset_completed within 72 hours. If 10% of cliff-dropoffs are recovered, that is approximately 535 additional retained subscribers per month. Revenue impact requires LTV data (not measured).

Red Team Verdict

Verdict: SURVIVES -- Confidence MODERATE (downgraded from HIGH). The measurement artifact concern (Subscription Started fires at purchase, not product use) is real. The cliff is likely genuine given its magnitude (42 percentage points), but the intervention design should account for the possibility that some users simply haven't opened the app yet.

Red Team Challenge (CRITICAL)

Seasonal confound: The Nov 24 spike (13,707) is almost certainly a Black Friday / holiday promotion. Measuring "91.2% decline" from a promotional peak is misleading. The true organic baseline may be 1,200-2,000 per week (Jan-Feb average), making the current rate normal rather than alarming. Year-over-year data is required to determine if this is a crisis or seasonal normalization.

Recommendation

This finding requires investigation, not intervention. Pull year-over-year acquisition data to establish the true baseline. Audit paid vs organic channel performance. If the Feb rate (~1,200/week) is the organic baseline and churn holds at ~1,600/week, the subscriber base will structurally shrink without sustained paid acquisition.

Two-Thirds of Subscribers Never Engage with Content

Confounder Analysis (3 Variables Tested)

Confounder Detected Geography (Content Engagement by Country Query): Non-US users have higher average content engagement (10.9 completions/user vs 9.1 for US) but lower retention (45.2% at W4 vs 57.6% for US). This directly contradicts "more content = less churn." Geography IS a confounder — market characteristics drive retention independently of engagement.
Confounder Detected Platform (Retention by Platform Query): W4 retention by platform: Android 67.1%, iOS 63.0%, Web 52.8%, (none) 42.2%. A 25 percentage point gap between best and worst. Content engagement rates are similar across platforms (~28-32% completion rate), but retention diverges sharply. Platform IS a confounder — it predicts retention independently of content engagement.

Where Does the Relationship Hold? (Multivariate Stratification)

Multivariate Check — US-Only Retention Brackets (n=3,838): D1-3: 57.2%, D3-7: 59.9%, D7-14: 60.6%, D14-30: 64.5%. US users retain better at D14-30 (64.5% vs 60.9% non-US). If we isolate US users, does content engagement still predict retention? This requires a further split: US + content-engaged vs US + non-engaged. Current Amplitude data does not allow isolating this without cohort creation.
Multivariate Check — Non-US Retention Brackets (n=34,499): D1-3: 58.2%, D3-7: 59.5%, D7-14: 60.2%, D14-30: 60.9%. Non-US users show higher content engagement but lower long-term retention. The paradox persists: controlling for geography alone does not resolve whether content drives retention or is merely correlated.

Verdict: CONFOUNDED. Two genuine confounders detected (geography, platform). The content→retention relationship cannot be claimed as causal from observational data. The next step is to determine where the relationship holds: create Amplitude cohorts for (a) US + content-engaged vs US + non-engaged, (b) same for Non-US, and (c) same by platform. If the relationship survives within each stratum, it strengthens the causal case.

Recommendation

Do NOT redesign content strategy based on this finding alone. Run a controlled A/B experiment: randomize new subscribers into an aggressive content nudge group vs control. Alternatively, create the multivariate cohorts described above to see if content→retention holds within US users and within each platform. Only if it survives within-stratum analysis should you invest in content-driven retention interventions.

Annual Subscribers Do Not Disproportionately Cancel

Annual subscribers account for 79.3% of cancellations (38,588 / 48,678) and 80.2% of new subscriptions (51,709 / 64,473). The cancellation share is proportional to the subscriber mix. Monthly subscribers are slightly overrepresented in cancellations (19.2% vs 17.3% of new subs).

Caveat: This comparison uses 90-day new subscriptions as a proxy for the subscriber base. The actual subscriber base accumulated over years and may have a different plan mix. Finding is directionally valid but denominator is imprecise.
